As AI becomes embedded across organizations, leaders must rethink enterprise design, management, and competitive advantage as AI reshapes the operating system of business itself.

Artificial intelligence is already changing how organizations hire, develop talent, write software, serve customers, and improve productivity. But its deeper impact is on the enterprise itself. Drawing on his experience as CEO and Co-Founder of Eightfold AI, Ashutosh Garg argues that as AI becomes embedded into how organizations make decisions, apply knowledge, and execute work, leaders must rethink not only the operating model of the enterprise, but the assumptions on which it was built.

Why Are Traditional Enterprise Models Reaching Their Limits?

Every enterprise reflects the realities of the environment in which it was built. The structures that define modern organizations, from functional departments and management hierarchies to planning cycles and governance processes, did not emerge because they were the ideal way to organize work. They evolved because they solved the practical challenges of growth. As businesses grew larger and more complex, human bandwidth became the defining constraint. Organizations could only grow by hiring, developing, and coordinating more managers, specialists, and experts. Expertise became more specialized, information became harder to coordinate, and decision-making required consistency beyond what individual teams could provide.

Hierarchy was one response to those challenges. By concentrating expertise and decision-making authority, organizations could apply knowledge more consistently across the business. Managers did far more than supervise people. They coordinated information, weighed competing priorities, and translated expertise into decisions at scale. Functional structures, governance processes, and planning cycles served the same purpose: enabling better decisions when knowledge was difficult to access and share.

These structures were effective responses to the realities of their time. Over decades, however, they became permanent features of enterprise design, even as the environment around them continued to evolve. Enterprises do not redesign themselves simply because new technologies emerge. They evolve when the constraints that shaped their operating model begin to change.

Artificial intelligence makes that question impossible to ignore because it changes the economics of intelligence itself. In this context, intelligence is an organization’s ability to understand information, recognize patterns, generate options, and support better decisions at very low cost and unprecedented scale. As those capabilities become embedded across the enterprise, intelligence is no longer confined to a relatively small number of specialists or functions. Human judgment and accountability remain essential, but access to intelligence is no longer the defining constraint. If one of the constraints that shaped the modern enterprise is evolving, then it follows that the enterprise itself must evolve as well.

What Happens When the Economics of Intelligence Change?

The implications of this shift extend well beyond making existing work faster or more efficient. As the economics of intelligence change, organizations are no longer constrained by many of the assumptions that shaped traditional operating models. Intelligence shifts from an individual asset to an organizational capability. It can be generated and applied wherever decisions are made.

Expertise remains essential, but it is no longer the sole gateway to intelligence. Human experience becomes less about possessing knowledge and more about applying judgment where it creates the greatest value. Managers continue to make decisions, but they spend less time gathering information and coordinating routine work, and more time setting direction, resolving trade-offs, and exercising judgment where context and accountability matter most.

Organizations begin to operate differently. Decisions can move closer to where work happens because teams have faster access to context. Knowledge becomes less dependent on institutional memory and more continuously available. Coordination, which has traditionally relied on meetings, reporting structures, and management layers, becomes embedded within the operating fabric of the organization itself. As I often describe it, the shift is less like giving every employee a better calculator and more like giving the enterprise a nervous system, one that can continuously sense, interpret, and respond to changing conditions.

Seen through this lens, AI is not simply another layer of enterprise software. It changes how organizations access and apply intelligence, with profound implications for enterprise design. The question is no longer where AI fits into today’s operating model, but whether today’s operating model reflects the capabilities that AI now makes possible.

Why Does Leadership Become More Important, Not Less?

One of the more persistent misconceptions about artificial intelligence is that as intelligent systems become more capable, leadership becomes less important. In practice, the opposite is likely to be true. As organizations gain broader access to intelligence, competitive advantage shifts away from simply possessing information and toward applying it wisely. The question for leaders is no longer who has access to the best information, but how that information is interpreted, prioritized, and translated into decisions that create long-term value.

The distinction lies in the difference between intelligence and judgment. Judgment determines which course of action should be pursued when decisions involve competing priorities, incomplete information, ethical considerations, or long-term consequences. It reconciles trade-offs, accepts accountability, and provides the context that no model, however capable, can fully capture.

As intelligence becomes embedded within everyday workflows, managers spend less time acting as information brokers and more time shaping direction, developing people, designing systems, and exercising judgment where context and accountability matter most. Leadership becomes less about controlling the flow of information and more about ensuring that intelligence is applied responsibly and effectively.

AI raises the value of distinctly human capabilities. Trust, judgment, creativity, and accountability become more valuable because leaders remain responsible for organizational decisions. AI can expand what an organization knows, but it cannot determine what it should do.

If I were designing an enterprise today, I would begin with a very different assumption from the one that shaped organizations for the past century. I would assume that intelligence is available everywhere, but judgment remains scarce. The role of leadership is no longer to compensate for limited access to intelligence. It is to ensure that intelligence is applied with clarity, accountability, and purpose.

How Should CEOs Redesign the Enterprise?

Many organizations still treat AI as a technology transition, deploying new tools, automating workflows, and improving productivity. Those investments are important, but they are only the beginning. The deeper challenge is recognizing that this is ultimately an operating model transition. As the economics of intelligence change, leaders have an opportunity to rethink not just how work gets done, but how the enterprise itself is designed.

That shift begins by asking a different set of questions:

  • Where is expertise still unnecessarily concentrated, and how can intelligence become more broadly accessible?
  • Which management activities exist primarily to coordinate information, and which create value through judgment, coaching, and strategic direction?
  • Where does critical knowledge remain trapped within functions, teams, or individuals, and how can it become part of the organization’s operating fabric?
  • Which decisions genuinely require hierarchy and accountability, and which can move closer to where work happens without increasing organizational risk?

These are not technology questions. They are questions about enterprise design. They encourage leaders to look beyond AI as a collection of tools and ask whether their operating model reflects today’s capabilities or yesterday’s constraints.

The organizations that create lasting advantage will not simply be those that deploy AI more effectively. They will be the ones that recognize AI is changing the economics of intelligence itself and redesign the enterprise accordingly, combining intelligence that can increasingly be scaled with the human judgment, accountability, and trust that remain uniquely human.
